The Situation

A 12-person B2B SaaS company with 1,200+ active accounts was trapped in a support nightmare. Their 3-person support team couldn't keep up — response times hit 4+ hours during peak periods, and the two co-founders were personally answering 20+ hours of tickets each week instead of building product or selling.

Monthly churn had climbed to 8.2%. Customer satisfaction scores had slipped to 82%. They had tried basic chatbot tools before, but customers immediately asked for a human — the bots were too rigid and frustrating to use. The founders knew they needed something radically different, not just another widget.

The core problem: Every new customer generated more tickets, not more leverage. The founders were becoming full-time support agents, and the business couldn't scale.

What Was Built

A multi-agent AI support system that operates across every channel — email, live chat, and phone — with intelligent escalation and continuous learning:

  • Tier-1 AI Agent — Handles common questions (password resets, billing, feature how-tos) autonomously using the company's knowledge base, documentation, and 15,000+ historical conversations as grounding data.
  • Tier-2 Escalation Agent — Detects complex or sensitive issues and routes them to the right human with full conversation context, suggested solutions, and customer history pre-attached. No repeat explanations needed.
  • Voice Agent — Handles phone support for urgent issues and after-hours calls using natural speech recognition and response. Customers cannot tell they are speaking with AI.
  • Continuous Feedback Loop — Every resolved conversation is analyzed to identify gaps in the knowledge base. The system automatically suggests new articles and improvements, reducing escalations over time.

How It Was Implemented

The system was delivered in 4 phases over 8 weeks:

Week 1-2

Discovery & Knowledge Audit

Extracted, cleaned, and structured 600+ support articles, internal FAQs, and product documentation. Analyzed 15,000+ historical tickets to identify the top 20 categories, which covered 87% of all support volume. Mapped ideal response patterns for each category.

Week 3-5

Agent Build & Training

Built the Tier-1 AI agent using the structured knowledge base as grounding data. Trained an intent classification model to recognize 47 distinct issue types. Set confidence thresholds: above 92%, the agent resolves autonomously; between 75-92%, it suggests a solution to the human agent; below 75%, it escalates directly.

Week 6-7

Integration & A/B Testing

Connected to Intercom (live chat), Zendesk (email/ticketing), and Twilio (phone). Configured escalation rules, business hours routing, and human handoff protocols. Ran a 2-week A/B test — AI-assisted support vs. human-only — to validate accuracy and customer satisfaction before full rollout.

Week 8

Go Live & Optimize

Full deployment to all channels. Monitored accuracy and customer satisfaction daily for the first 2 weeks. Added 23 new knowledge articles based on edge cases discovered in production. Fine-tuned intent models for the 5 most common misclassifications. Handed over dashboard and monitoring to the support lead.
